The moment the room changes
In which the world turns out to be made not of separate things but of living relationships, and in which learning to sense those relationships changes what a practitioner is able to do.
There is a moment — and perhaps you have felt it — when a team falls silent in the middle of a meeting, and something shifts. Not because anyone said the right thing, but because something between the people changed. The air thickened with an unspoken recognition. A pattern that had been invisible suddenly became obvious. An organization that had been stuck began, without anyone quite knowing why, to move.
This is systems sensing. It is what happens when human beings stop analysing their environment as a collection of discrete variables and begin feeling it as a living, interconnected field of relationships. It is the capacity to perceive not only the parts of a system but the currents that flow between them — the information, emotion, energy, resistance and possibility that constitute the invisible architecture of every group, organization and ecosystem.
Systems Sensing Protocols™ is the Luminous Prosperity framework for cultivating that capacity deliberately, rigorously and ethically. It offers a structured but adaptive methodology for organizations, facilitators and leaders who want to move past conventional analysis into a richer, more textured mode of understanding — one that honours both data and intuition, both structure and emergence, both the measurable and the meaningful.
It should be said plainly at the outset: systems sensing is not a new invention. Indigenous cultures have practised collective environmental attunement for millennia. Skilled therapists sense the emotional field of a room before a single word is spoken. Jazz musicians navigate the invisible currents of improvisation with exquisite precision. Experienced farmers read the soil, the sky, and the changes in birdsong that signal a shift in the weather. What is new is the systematic attempt to make these capacities teachable, scalable and organizationally applicable without stripping them of their depth, their subtlety, or their soul.
That is a delicate undertaking. Any attempt to formalize the intuitive risks reducing it to a checklist. Any attempt to scale the intimate risks diluting it into corporate platitude. Systems Sensing takes the tension seriously. It does not pretend that sensing can be fully operationalized, and it does not retreat into the mystical assertion that sensing is an unchartable gift. It walks the middle path: protocols — structured practices, frameworks and guidelines — that create the conditions in which sensing naturally arises, while respecting that the sensing itself always exceeds what any protocol can guarantee.
Think of it this way. Nobody can make a garden grow. But the soil can be prepared, the seeds set at the right depth, water and light assured, pests kept off. Conditions can be created in which growth becomes not merely possible but probable. Systems Sensing is the gardener's manual for organizational intelligence — not the intelligence of any single mind, but the distributed, emergent intelligence that lives in the spaces between minds when those spaces are tended with care.
What systems sensing is, and what it is not
Three distinctions carry most of the weight.
It is not systems thinking. Systems thinking — the intellectual tradition opened by Ludwig von Bertalanffy, developed by Donella Meadows and carried into organizational life by Peter Senge — is a cognitive discipline. It teaches the eye to see feedback loops, leverage points, delays and emergent properties. It is indispensable, and Systems Sensing builds on it gratefully. But systems thinking works primarily in the domain of the mind. It models. It maps. It reasons about complexity.
Systems sensing includes cognition and extends into the somatic, relational and intuitive dimensions of knowing. It asks what a system feels like from the inside. Where in the body the tension sits that corresponds to the organizational bottleneck. What happens to the quality of attention in a room when a facilitator moves from agenda-driven urgency to genuine curiosity. A causal loop diagram cannot answer any of those. They require a different instrument — the full human organism, attuned and present.
It is not psychic reading. The house is unequivocal about this. The language of sensing can sound esoteric, but Systems Sensing claims no access to supernatural information. What it does claim — and what substantial research in embodied cognition, ecological psychology and interpersonal neurobiology supports — is that human beings are far more perceptive than the culture typically acknowledges. People register information through posture, micro-expression, vocal prosody, spatial arrangement and ambient emotional tone that rarely reaches conscious awareness and profoundly shapes behaviour and decision.
Systems sensing is the practice of making that implicit perception explicit, not through magical thinking but through disciplined attention, somatic awareness and structured reflection. It is applied perception, and nothing more mysterious than that.
It is not a replacement for data. In an age of large data sets, machine learning and algorithmic decision-making, advocating for felt sense and intuitive attunement can look anachronistic. The two are not competitors. Data reports what is happening. Sensing helps a practitioner understand why it matters and what it means to the living human beings who inhabit the system. The most sophisticated dashboard in the world cannot report that a team's productivity metrics are masking a brewing crisis of trust. A facilitator skilled in systems sensing can feel it within minutes of entering the room.
The goal is not to choose between them but to integrate them, into what this book calls bifocal awareness: the capacity to read the spreadsheet and feel the room at the same time.
Where the idea comes from
The intellectual ancestry here is rich and cross-traditional, and it is worth knowing before the protocols arrive.
The living systems tradition
In the 1960s the biologist Ludwig von Bertalanffy challenged the reductionism of Western science with a radical proposition: the behaviour of complex systems cannot be understood by analysing their parts in isolation. A cell is not merely a collection of molecules. An ecosystem is not merely a list of species. An organization is not merely an org chart. In each case the relationships between components generate properties that no individual component possesses. That insight — that the whole is not only greater than the sum of its parts but qualitatively different from it — became the foundation of General Systems Theory.
Bertalanffy's work was extended by Humberto Maturana and Francisco Varela, who introduced autopoiesis, self-making. Living systems, they argued, are not machines that process inputs and produce outputs. They are self-organizing networks that continuously produce and maintain themselves. Understanding a living system therefore means attending not only to its structure but to its process — the dynamic, ever-changing patterns of relationship through which it sustains itself.
Systems Sensing takes autopoiesis seriously. To sense a system is to attend to those living processes: the self-organizing patterns that sustain, or undermine, an organization's vitality.
The ecological turn
Alongside systems theory, the ecological sciences were developing their own account of interconnectedness. Gregory Bateson — anthropologist, cyberneticist, and one of the twentieth century's most original thinkers — insisted that the unit of survival is not the organism but the organism-in-its-environment. Mind, he argued, is not confined to the skull. It is an ecological phenomenon, distributed across the networks of relationship in which every creature is embedded.
Bateson's ecology of mind has consequences for organizational work. If mind is relational rather than individual, then organizational intelligence is not located in the chief executive's office or the strategy department. It is distributed across the entire web of relationships that constitute the organization, including its relationships with customers, communities, ecosystems and future generations. Systems sensing is the practice of tuning into that distributed intelligence.
Somatic and embodied knowing
The Western intellectual tradition has long privileged abstract reasoning over embodied knowledge. Descartes' famous declaration — I think, therefore I am — set the mind-body split at the heart of modern consciousness. A growing body of research in neuroscience, psychology and phenomenology has been steadily dismantling that division.
Antonio Damasio's work on somatic markers showed that emotion and bodily sensation are not obstacles to rational decision-making but essential components of it. Patients with damage to the emotion-processing regions of the brain make catastrophically poor decisions even when their logical reasoning remains intact. The body turns out not to be the mind's servant but its partner — a sophisticated information-processing system that registers patterns, dangers and opportunities faster and more holistically than conscious thought.
Eugene Gendlin's Focusing, developed at the University of Chicago, gave a practical method for reaching what he called the felt sense: the body's implicit knowing about a situation that has not yet been put into words. Peter Levine's Somatic Experiencing showed how unresolved stress patterns are held in the body and can be released through careful somatic attention.
Systems Sensing draws on all of these streams. The body is not the vehicle that carries the analyst to the meeting room. The body is the primary sensing instrument — the antenna through which the subtle signals of a living system are received and interpreted.
Indigenous and contemplative traditions
It would be intellectually dishonest, and culturally impoverished, to discuss these capacities without acknowledging that non-Western cultures have practised and refined them for far longer than Western science has existed.
Aboriginal Australians have navigated vast landscapes through songlines, intricate sensory-cognitive maps that encode ecological knowledge in narrative, rhythm and embodied practice. Many Indigenous North American traditions speak of reading the land, a practice that gathers visual observation, somatic attunement, emotional resonance and spiritual awareness into a single mode of perception.
Contemplative traditions across the world — Buddhist mindfulness, Sufi heart-listening, Christian contemplative prayer, Taoist wu wei — have developed sophisticated technologies for cultivating exactly the receptive, non-grasping attention that systems sensing requires.
Systems Sensing acknowledges those lineages with gratitude and humility. It does not claim to have invented what they have cultivated for centuries. It claims to be building a bridge, a careful and respectful one, between ancient practice and the contemporary organizational contexts where it is needed. The ethical complexity of that bridging is real, cultural appropriation among it, and later chapters address it directly. For now the commitment is stated plainly: attribution, respect, and ongoing learning from the traditions that shaped the work.
Why now
Why does the world need a structured approach to systems sensing at this particular moment?
The answer is one word: complexity.
The challenges facing contemporary organizations, and contemporary civilization, are volatile, uncertain, complex and ambiguous — the four conditions gathered under the acronym VUCA. Climate disruption, technological acceleration, geopolitical instability, pandemic vulnerability, supply chain fragility, workforce transformation and the epistemological crisis of a post-truth information environment converge into conditions that overwhelm conventional analytical approaches.
Traditional strategic planning assumes a degree of predictability that no longer exists. Linear cause-and-effect reasoning fails in systems characterized by feedback loops, time delays and emergent properties. Expert-driven, top-down decision-making collapses when the pace of change exceeds any single expert's ability to keep up.
In that landscape, organizations do not need more data. They are drowning in data. What they need is the capacity to make sense of what the data means, quickly, collaboratively, and with the kind of embodied wisdom that allows adaptive response rather than reactive panic.
That is what systems sensing offers. It is a sense-making capacity: the ability to perceive patterns, relationships and emergent dynamics that are invisible to purely analytical approaches. It does not replace analysis; it completes it, adding the somatic intelligence, relational awareness and ecological perception that complex adaptive challenges demand.
The organizational intelligence gap
Consider a specific case. A composite, drawn from more than one engagement. Nobody in it is a person.
A mid-sized technology company notices that its employee engagement scores have declined for three consecutive quarters. The conventional response is to commission a survey, analyse the data, identify the top three drivers of disengagement, and design targeted interventions.
That approach is not wrong. It is incomplete. The survey captures what people are willing to report, not what they actually feel. It measures stated preferences, not the ambient emotional tone of the workplace. It identifies correlations, not the living relational dynamics that generate disengagement in the first place.
A systems-sensing approach begins differently. It might involve skilled facilitators spending time in the organization — not conducting interviews, but being present, attuning to the rhythm of the workplace, noticing what happens in the spaces between meetings, observing the quality of attention in conversations, sensing where energy flows freely and where it constricts.
The sensing approach might find what the survey never could: that the root cause of disengagement is not any single policy or practice but a subtle shift in the organization's relational field. A growing sense among middle managers that their contributions are invisible to senior leadership, expressed not in complaints but in a gradual withdrawal of creative energy, a slight flattening of vocal tone in cross-functional meetings, a barely perceptible increase in the time between a question being asked and a response being offered.
That is the intelligence Systems Sensing is designed to cultivate. It is not magic. It is disciplined attention applied to the living dynamics of human systems.
Where this sits among the Luminous frameworks
Systems Sensing does not stand alone. It is one thread in the larger Luminous Prosperity framework, an integrated approach to human flourishing that weaves developmental psychology, contemplative wisdom, ecological thinking, somatic intelligence and practical methodology together.

A note on humility
Systems sensing, as a formal discipline, is young. Its roots are ancient and its intuitions are supported by converging streams of research, but it does not yet have the robust empirical validation that more established methodologies can claim. The research on embodied cognition, interpersonal neurobiology and ecological psychology is compelling and still evolving. The organizational applications described here rest on practice-based evidence and case study, not yet on randomized controlled trials.
That is appropriate for the current stage of the work. Not every valuable form of knowledge must be validated by the methods of laboratory science before it can be taught and practised; were that the standard, there would be no poetry, no philosophy, no psychotherapy and no leadership development. But transparency matters. Where a claim here is well supported by empirical research, the book says so. Where it rests on clinical observation, practitioner experience or theoretical reasoning, it says that too. And where it is speculating — reaching toward an insight that feels true and has not yet been rigorously tested — it names the speculation.
That is the Luminous Prosperity way: spiritual claims spoken as spiritual, scientific claims spoken as scientific, and certainty never inflated beyond what the evidence warrants. The same spirit of honest inquiry is what the book asks of its reader.
Five traps, named early
The expert trap. Systems sensing can become a new form of authority — I sense that the real issue is — that silences other voices and substitutes one person's perception for collective inquiry. A genuine sensing practice is provisional and collaborative. It generates hypotheses, not pronouncements.
The bypass trap. Sensing can be used to avoid legitimate analytical work. I do not need to look at the numbers; I can feel the organization. That is not systems sensing. It is intellectual laziness in spiritual clothing. Genuine sensing integrates with analysis; it does not replace it.
The appropriation trap. Many of the capacities being systematized here have deep roots in Indigenous and contemplative traditions. Packaging them as a branded methodology without acknowledging and honouring their origins is a form of extraction. The commitment is to attribution, cultural humility, and ongoing relationship with the source traditions.
The overwhelm trap. Developing sensing capacity can be destabilizing. Once a person begins to perceive the emotional undercurrents of every room they enter, the volume of information can be overwhelming, especially for those with high sensitivity or unresolved trauma. The protocols carry graduated development pathways and explicit guidance on self-care, boundaries, and when to seek professional support.
The certainty trap. The most dangerous of the five: mistaking a felt sense for an established fact. Sensing generates signals that require interpretation, verification and integration with other sources. The moment a practitioner treats a sensed impression as unquestionable truth, sensing has become dogma, and dogma is the death of inquiry.
An invitation
This is not a manual to be memorized. It is an invitation to a practice, and the practice will change the practitioner as much as it changes the systems they work with. Systems sensing is not a skill acquired and then deployed. It is a way of being in relationship with the living world that deepens across a lifetime.
The book was written for facilitators who sense that their work could be deeper. For leaders who feel that something important is being missed in their organization's decision-making. For coaches and consultants who want a framework that honours rigour and intuition at once. For educators who want to teach collaboration as a living art rather than a set of techniques. And for anyone who has walked into a room and known something nobody was saying, and wanted to understand what that knowing was and how to use it wisely.
It begins with a question that is simultaneously simple and bottomless.
What is happening here — really?
Questions to sit with
- Think of a time you sensed something about a group or an organizational situation before you had conscious evidence for it. What did that sensing feel like in your body? How did you respond to it?
- Where in your practice do you rely most heavily on analytical knowing, and where on intuitive or somatic knowing? What would it look like to integrate the two more deliberately?
- Of the five traps above, which one are you most susceptible to? What practice might keep you vigilant against it?
The arrival scan
The next time you enter a meeting, a gathering, or an organizational space, pause for thirty seconds before engaging. Take three slow breaths. Then notice.
- What do you see? Not only the people and objects, but the spatial arrangement, the quality of light, the state of the physical environment.
- What do you hear? Not only the words, but the tone, rhythm and volume of conversation — or the quality of the silence.
- What do you feel? In your body: chest, belly, shoulders, jaw. What sensations are present?
- What is the overall impression? If this room were a weather system, what would the weather be?
Write down a few words afterwards. Over time, arrival impressions turn out to hold a remarkable amount of intelligence about the system being entered, and they become more reliable as the practice deepens.
